GreenTech Hydro Farms
Project Details
GreenTech was a hydroponic urban farming operation in Lagos and one of the first of its scale and efficiency in the city. The project involved developing a commercial and operational framework for a fresh produce business operating without storage capacity, where production needed to be closely aligned with confirmed demand. My role extended across commercial strategy, B2B development, retail market entry, product presentation and the operational systems required to create a more efficient and scalable business model.
My Role
Commercial Strategy & B2B Development
- Developed the B2B commercial strategy, positioning locally grown produce as a competitive alternative to imported products.
- Developed the commercial proposition and supported adoption across major hotels, cafés and restaurants.
- Identified opportunities to strengthen the company's positioning within the hospitality market and build recurring demand.
Retail Product Development
- Developed the company's retail offering, defining product variants, pack sizes, packaging and merchandising displays.
- Prepared the product portfolio for entry into the supermarket and retail market.
- Led the company's GS1 registration process, enabling barcode allocation and preparing the products for supermarket distribution.
Demand-Driven Operating Model
- Designed a pre-sold harvest model that aligned harvest planning with confirmed customer orders.
- Developed a system where customer demand was secured before harvest, helping minimise waste and improve production planning.
- Built an end-to-end operational framework spanning harvest planning, inventory accountability, order processing, logistics and customer delivery.
- Created processes to improve visibility and accountability across the movement of produce from farm to customer.
Financial & Operational Structure
- Developed a structured credit management system to strengthen receivables control and improve cash flow.
- Worked on creating an operational structure that could support growth without introducing unnecessary storage and infrastructure costs.
- Developed processes designed to improve efficiency, accountability and scalability across the business.
The result was a demand-driven commercial and operational model designed around the realities of urban fresh-produce production — connecting sales, harvesting, inventory, logistics and delivery to reduce waste, protect cash flow and create a pathway for GreenTech to expand into both hospitality and retail markets.
